Why are my sales up but profit down? Six places to look

When sales rise and profit falls, the extra sales usually come from lower-margin items, bigger discounts, more returns, or costs that grow with every order such as shipping, marketplace fees and payment fees. Check each against last month, and the leak normally shows up in one or two of them.

1. The mix moved to cheaper items

If the extra sales are low-priced or low-margin items, you sell more and keep less. Compare sales by product this month and last, and look at which items grew.

2. Discounts grew

A sale that brings in orders at 30% off can lose money on every one of them. Add up the discount given this month and compare it with last month.

3. Returns and cancellations rose

Online, a return costs the shipping both ways and sometimes the item. If returns grew, check which products and which complaint: sizing is the usual one for clothing.

4. Costs that grow with every order

Marketplace commission, payment gateway fees, packaging and shipping all rise with sales. A new channel with higher fees can make every sale there worth less.

5. A GST rate changed

Since 22 September 2025, clothing above ₹2,500 a piece is taxed at 18% instead of 12%. If you kept the same tax-inclusive price, you keep less of every such sale. Pieces between ₹1,000 and ₹2,500 moved the other way, from 12% to 5%. See the GST rate guide.

6. Your purchase price went up

Suppliers raise prices quietly. Compare the last two invoices for your top ten items.

How to check in twenty minutes

  1. Put this month's and last month's sales side by side by product.
  2. Add a column with what each item costs you.
  3. Work out what you keep per item: price, minus discount, minus cost, minus fees and shipping.
  4. Sort by the change in what you keep. The top of that list is your answer.
